About the Case

The Client and Their Needs:

The client is a leading energy trading company that connects producers and large-scale consumers to wholesale energy markets. They were already in production with the first phases of a multi-year implementation of an Energy Trading and Risk Management (ETRM) platform and had just initiated the last and biggest phase. The client needed Project Management Office (PMO) competencies to support managing the large platform implementation, as well as specialist skills across different business domains to bridge business requirements and system development. Additionally, there was a need for technical developers to support these efforts.

Fenixys’ Engagement:

Fenixys was engaged across various domains of the program, offering a comprehensive support package:

1. Program Management Support:

We provided PMO expertise, which included:

  • Project management of multiple projects within the larger program.
  • Driving processes for the implementation of new operating models encompassing the new system landscape.
  • Planning, facilitating, and executing cutover activities of the program.

2. Migration Tool and Reconciliation:

Fenixys led the development and implementation of several migration and reconciliation tools, ensuring seamless transition and reconciliation of trades from the existing trading system to the new ETRM platform. Our responsibilities included:

  • Mapping, testing, and reconciling the migration of trades.

3. Risk Valuation Engine Project:

Running in parallel with the ETRM program, the Risk Valuation Engine project required close coordination with program management and teams due to significant dependencies. Fenixys led this project by:

  • Planning, facilitating, and driving Product Owner activities.
  • Managing stakeholders and bridging IT and business requirements.

Leveraging our knowledge and expertise in energy trading, combined with strong PMO skills and the Fenixys way of working, we ensured high engagement and drive throughout the project.

Successful Delivery and Impact:

Fenixys had a substantial impact on the successful go-live of Phase 2 by:

  • Serving as a strategic and tactical partner facilitating IT and business cooperation as well as being deeply involved in day-to-day operations.
  • Providing consultants with deep knowledge of the business, technology, and large-scale program management.
  • Maintaining an on-site, local presence, working closely with the client teams.

By addressing these needs, Fenixys helped facilitate a smooth and effective transition to the new ETRM platform, ensuring the client could achieve their operational and strategic goals.
